Feature Prioritization Report

CRM Feature Roadmap

Features Analyzed: 5
Framework: RICE Scoring (Reach x Impact x Confidence / Effort)

Executive Summary

Recommended Build Order:

  1. Email sync (Quick Win - RICE: 360)
  2. Lead scoring (Big Bet - RICE: 300)
  3. Bulk import (Fill-In - RICE: 285)
  4. Dark mode (Fill-In - RICE: 100)
  5. Mobile app (Time Sink - RICE: 56)

Key Insights:

  • Email sync delivers best ROI: high impact with minimal effort (2 weeks)
  • Lead scoring is the strategic bet worth the 4-week investment
  • Mobile app should be deferred despite high impact due to low confidence (60%) and high effort (8 weeks)
  • Quick wins (email sync + bulk import) can ship in 3 weeks total

RICE Scores Ranked

Rank Feature RICE Reach Impact Confidence Effort Quadrant
1 Email sync 360 800 1 (Medium) 90% 2 wks Quick Win
2 Lead scoring 300 1,000 3 (High) 80% 4 wks Big Bet
3 Bulk import 285 300 0.5 (Low) 95% 1 wk Fill-In
4 Dark mode 100 200 0.25 (Minimal) 100% 2 wks Fill-In
5 Mobile app 56 500 3 (High) 60% 8 wks Time Sink

RICE Calculation Methodology

Formula: RICE = (Reach x Impact x Confidence) / Effort

Impact Scale Used:

  • Minimal = 0.25
  • Low = 0.5
  • Medium = 1
  • High = 3
  • Massive = 5

Confidence as Decimal:

  • Percentages converted directly (90% = 0.9, 80% = 0.8, etc.)

Example Calculation (Email sync):

  • Reach: 800 users
  • Impact: Medium (1)
  • Confidence: 90% (0.9)
  • Effort: 2 weeks
  • RICE = (800 x 1 x 0.9) / 2 = 360

Value vs. Effort Matrix

High Value | Big Bets | Quick Wins
| |
| * Lead scoring | * Email sync
| |
| |
|---------------------------|---------------------------
| Time Sinks | Fill-Ins
| |
| * Mobile app | * Bulk import
| | * Dark mode

Low Value +---------------------------+---------------------------
High Effort Low Effort

Detailed Analysis by Quadrant

Quick Wins (Build FIRST)

Email sync - RICE: 360

  • Highest ROI in the entire roadmap
  • 800 users affected (80% of lead scoring reach)
  • Medium impact but extremely high confidence (90%)
  • Only 2 weeks effort
  • Action: Ship immediately

Big Bets (Strategic Investment)

Lead scoring - RICE: 300

  • Reaches most users (1,000)
  • High impact (3x multiplier)
  • 80% confidence is solid for this complexity
  • 4 weeks is reasonable for the value delivered
  • Action: Build second, after email sync

Fill-Ins (Build if capacity available)

Bulk import - RICE: 285

  • Despite “low impact” rating, RICE score is competitive (285)
  • 95% confidence means low execution risk
  • Only 1 week effort
  • Good for stakeholder satisfaction
  • Action: Build third if time permits

Dark mode - RICE: 100

  • Minimal impact (0.25x multiplier)
  • Smallest reach (200 users)
  • 100% confidence and 2 weeks effort
  • Nice-to-have for user satisfaction
  • Action: Build fourth or defer to future sprint

Time Sinks (DEFER)

Mobile app - RICE: 56

  • HIGH RISK: Only 60% confidence for 8 weeks effort
  • High impact (3x) doesn’t offset the risk/effort
  • 40% chance of failure or scope creep
  • Action: Run 1-2 week spike to validate approach before committing 8 weeks

Recommended Roadmap

Phase 1 (Weeks 1-2): Quick Win

  • Email sync (2 wks) - RICE: 360
  • Outcome: 800 users get immediate value

Phase 2 (Weeks 3-6): Strategic Investment

  • Lead scoring (4 wks) - RICE: 300
  • Outcome: Core CRM capability for 1,000 users

Phase 3 (Week 7): Fill-In Sprint

  • Bulk import (1 wk) - RICE: 285
  • Outcome: Reduce onboarding friction

Phase 4 (Weeks 8-9): Polish

  • Dark mode (2 wks) - RICE: 100
  • Outcome: UX improvement for 200 users

Total Effort: 9 weeks for all 4 features

Deferred for Future Validation:

  • Mobile app - requires discovery spike to de-risk before committing 8 weeks

Sensitivity Analysis

If Lead Scoring Takes 6 Weeks Instead of 4:

  • RICE drops from 300 to 200
  • Still ranks #2 overall
  • Would fall below bulk import (285) if effort exceeds 6.3 weeks
  • Mitigation: Break into MVP (2-3 weeks) + enhancements (2 weeks)

If Mobile App Confidence Increases to 80%:

  • RICE would rise from 56 to 75
  • Still ranks last (below dark mode at 100)
  • Would need 90%+ confidence AND 6-week effort to compete with bulk import
  • Recommendation: 1-2 week spike to increase confidence before full build

Features Most Sensitive to Estimate Changes:

  1. Lead scoring - Most vulnerable to effort overruns (currently 4 weeks)
  2. Mobile app - Confidence is critical (60% is low for 8-week investment)
  3. Bulk import vs Dark mode - Close on ROI, prioritize based on stakeholder needs

Risk Assessment:

  • Low Risk: Email sync (90% confidence, 2 weeks)
  • Low Risk: Bulk import (95% confidence, 1 week)
  • Medium Risk: Lead scoring (80% confidence, 4 weeks)
  • Medium Risk: Dark mode (100% confidence, minimal impact)
  • HIGH RISK: Mobile app (60% confidence, 8 weeks)

Strategic Recommendations

What to Build Now

  1. Email sync - No-brainer quick win
  2. Lead scoring - Core CRM capability worth the investment

What to Build if Capacity Allows

  1. Bulk import - High confidence, minimal effort
  2. Dark mode - Polish for existing users

What to Validate First

  1. Mobile app - Run 1-2 week discovery spike:
    • Technical proof-of-concept
    • User research with 50 users to validate demand
    • Platform decision (iOS first? Cross-platform?)
    • If spike succeeds, confidence rises to 80%+ and RICE becomes 75-100

Portfolio Balance

  • Current roadmap is heavy on quick wins/fill-ins
  • Only 1 big bet (lead scoring) - consider if this aligns with growth strategy
  • No massive impact features in pipeline - acceptable for incremental improvement cycle

Next Steps

  1. Immediate: Start email sync (Week 1-2)
  2. Week 3: Kick off lead scoring development
  3. Week 7: Ship bulk import
  4. Week 8: Run mobile app spike in parallel with dark mode
  5. Week 10: Review mobile app spike results and decide on full build

Confidence Check: Validate 4-week estimate for lead scoring with engineering before Phase 2.
